Challenges

Sabah Travel runs day trips and multi-day tours across Sabah and Labuan, 42 products in total, from island hopping and wildlife river cruises to the North Borneo heritage train, Semporna diving, glamping and spa. The programme launched under the Explore Sabah and Labuan x Tourism Malaysia II partnership, running search in Malaysia and Singapore alongside YouTube Shorts.

Three problems shaped the strategy before a single ad went live. The client already owned page one organically for its best terms, ranking in the top five for around 1,680 keywords including its own brand name and its highest volume products, so paid ads on those terms would have bought clicks the client already got for free. The 42 products had never been split into a real ad structure, so there was no way to tell which product a booking came from. And Singapore was a completely untested market, with no prior spend and no prior data.

The account's own conversion setup also counted a Book Now button click as equal in weight to a completed booking, which meant a rising conversion count could look healthy while saying nothing about whether the client had actually sold anything.

Our Strategy

We rebuilt the account around product-level structure, protected the budget from the keywords the client already owned, and measured on real bookings rather than raw conversion count.

Our work included:

  • 13 product-based ad groups, each with its own landing page and UTM tracking, so performance reads product by product instead of as one blended number
  • A three-layer budget protection system: the 1,680 keywords the client already ranked top five for were excluded outright, 75 plus account-level negative keywords blocked irrelevant traffic such as hotels, flights, jobs, visas and DIY, and each ad group excluded the other twelve so products never bid against each other
  • Every keyword validated in Google Ads Keyword Planner before launch, covering roughly 43,790 searches a month across both markets
  • Budget split by role rather than evenly: search Malaysia as the direct booking engine, search Singapore as a controlled new-market test, YouTube Shorts for awareness and remarketing
  • Written safeguards from day one, including a cost-per-booking ceiling that triggers a pause, a three-month checkpoint for YouTube, and weekly search term review through the first month
  • Success Booking, an actual purchase, separated from Book Now button clicks, so decisions follow what the client sold rather than an inflated click count

Results Achieved

  • 219 real bookings in roughly four and a half months of a nine month programme, counted as completed purchases rather than button clicks
  • 660,956 impressions and 14,949 clicks, with search running a 16.3 percent click-through rate, well above typical travel search benchmarks
  • Search Malaysia carried the programme, the strongest products by volume being island hopping Kota Kinabalu, North Borneo cruise, sunset cruise Kota Kinabalu and the North Borneo heritage train
  • Search Singapore produced 16 bookings from a standing start with no prior data, which is why it was run as a controlled test rather than scaled immediately
  • YouTube Shorts reached 136,736 views at a 23.7 percent view rate, its best video alone drawing close to 90,000 views, but has produced no trackable booking in nearly five months

YouTube is the programme's clearest open question: awareness is working, conversion has not, and it is being reviewed against the three month checkpoint the strategy itself set. Spend, budget, cost per booking and return on ad spend are not published here. What a campaign costs is the client's to disclose, not ours.
